# Microsoft Dynamics 365 implementation from discovery to a stable go-live

> **Short answer:** MS Dynamics Guys implements Microsoft Dynamics 365 for companies moving onto Sales, Customer Service or Business Central from spreadsheets, older systems or another customer relationship management (CRM) system. We run discovery, configure the app, migrate and reconcile data, build the integrations, support your user testing and plan the cutover. Each phase names what your team owns and what we own, so go-live depends on decisions made in time rather than on assumptions.

**At a glance**

- **Products:** Microsoft Dynamics 365 Sales, Customer Service and Business Central
- **Phases:** Discovery, design, build, data migration, testing, training, cutover, stabilization
- **Your team owns:** Decisions, process owners' time, user acceptance testing and sign-off
- **You receive:** A configured system, reconciled data, trained key users and handover documentation

## When does a Microsoft Dynamics 365 rollout need an implementation partner?

Configuring Microsoft Dynamics 365 is the visible part of an implementation. The work that decides the outcome is discovery, data, integrations, testing and the switch from the old system. A partner helps when:

- You are replacing spreadsheets, an older CRM or an enterprise resource planning (ERP) system that is reaching the end of support.
- Licenses are bought but the rollout has not started, or it started without a plan for data and testing.
- A merger, a new business unit or a new country changes what the system has to do.
- Your team knows the business well but has not implemented Microsoft Dynamics 365 before.

If the product is not chosen yet, start with [Microsoft Dynamics 365 consulting](https://msdynamicsguys.com/services/dynamics-365-consulting/). If the system already runs and needs new features, see [Microsoft Dynamics 365 development](https://msdynamicsguys.com/services/dynamics-365-development/).

## Who does what in each phase

An implementation stalls when an owner is missing, not when a task is hard. Each phase below has an owner on both sides and an exit condition.

**Implementation phases, responsibilities and exit conditions**

| Phase | Your team | MS Dynamics Guys | Done when |
|---|---|---|---|
| Discovery | Process owners explain today's work and what must change | Runs workshops and documents requirements and the fit-gap | Requirements and scope are signed off |
| Solution design | Approves the design and settles conflicting requirements | Writes the functional and technical design | Design approved; open questions logged with owners |
| Configuration and build | Reviews progress at regular demonstrations | Configures the app and builds extensions and integrations | Each feature is demonstrated against its requirement |
| Data migration | Cleans source data and decides how much history to keep | Maps, transforms, loads and reconciles the data | Trial loads match the agreed counts and totals |
| Testing | Runs user acceptance testing and signs off | Runs system and integration tests and fixes defects | No open critical defects; sign-off recorded |
| Training | Releases key users and end users for sessions | Trains key users and provides role-based materials | Key users can train and support colleagues |
| Cutover | Freezes the old system and makes the go or no-go call | Runs the rehearsed cutover plan and the reconciliation | Go-live signed off with reconciled data |
| Stabilization | Reports issues through the agreed channel | Fixes defects and tunes performance and settings | Agreed exit criteria met; support takes over |

## The roles an implementation needs on both sides

Some roles come from your organization, some from the implementation team. A project with an empty role will wait on it.

- **Product owner (yours):** Decides scope and priorities quickly and has the authority to settle disagreements between departments.
- **Process owners and key users (yours):** Explain how work is done, test the system against real cases and later train their colleagues.
- **IT owner (yours):** Provides access, makes security decisions and connects the project with the owners of other systems.
- **Functional consultant:** Turns processes into configuration, test scenarios and training content for one Microsoft Dynamics 365 app.
- **Solution architect:** Owns the design across apps, data and integrations, and checks that changes fit the platform's limits.
- **Developers:** Build the extensions, integrations and migration tooling that configuration cannot cover.

## Should MS Dynamics Guys lead the rollout, or should consultants join your project team?

Some companies want one implementation partner to lead the whole rollout. Others already have a project manager or a partner, and they lack people for one workstream. Decide who leads first. The right purchase follows from that answer:

- **MS Dynamics Guys leads.** We plan the phases, drive each phase to its exit condition in the table above and run the cutover with your team. That is the implementation service on this page.
- **Your team leads, and a CRM workstream has no functional owner.** A [Microsoft Dynamics 365 CRM consultant](https://msdynamicsguys.com/hire/dynamics-365-crm-consultants/) joins your project. The consultant runs workshops, configures the app and prepares user acceptance testing under your project manager.
- **Your team leads, and Business Central finance or inventory setup has no owner.** A [Business Central consultant](https://msdynamicsguys.com/hire/business-central-consultants/) joins your project to own setup, data checks and test scripts for that workstream.

A consultant who joins your team works under your direction. Your project manager keeps the plan, the open decisions and the go or no-go call.

## Data preparation: the workstream that decides go-live

Data that arrives late, or that nobody trusts, can stop a go-live even when the configuration is ready. We plan migration as a separate workstream from the first week:

- Decide what moves: open records, master data and the history people use every day. Older history can stay in a searchable archive.
- Clean data in the source system before mapping. Duplicates and missing values are cheaper to fix there.
- Map each field to its target and give each mapping an owner who signs it off.
- Run trial loads early and reconcile them against agreed record counts, totals and sample checks.
- Rehearse the full load before cutover, and time it, so the cutover window is based on facts.

For customer engagement apps, plan how activities, notes and attachments move, and how record ownership maps to users and teams. A move from another CRM is covered on [Salesforce to Microsoft Dynamics 365 migration](https://msdynamicsguys.com/migrations/salesforce-to-dynamics-365/).

For Business Central, finance data needs extra care: opening balances, open entries, dimensions and posting setup. [Business Central implementation](https://msdynamicsguys.com/solutions/business-central/implementation/) covers that work in detail.

## From user testing to a stable go-live

1. **Test scenarios from real work:** Process owners approve scenarios that reflect real cases, including exceptions and period-end tasks. We help turn requirements into scenarios.
2. **User acceptance testing:** Key users run the scenarios in a test environment loaded with migrated data. Defects are logged, fixed and retested.
3. **Train the trainers:** We train key users on their own processes. They train colleagues with role-based materials written in your terms.
4. **Cutover rehearsal:** We run the full cutover plan on a copy of production, time each step and remove what slows it down.
5. **Go or no-go decision:** Your team decides on agreed criteria: open defects, reconciliation results, trained users and a ready support channel.
6. **Go-live and stabilization:** We stay close to users after go-live, fix defects quickly and hand over to the support model you chose.

The cutover plan names the point after which a return to the old system is no longer practical, so everyone knows when it passes. After stabilization, [Microsoft Dynamics 365 support](https://msdynamicsguys.com/services/dynamics-365-support/) or your own team takes over.

## Implementation situations and how MS Dynamics Guys handles them

**Common implementation situations, the work and its boundary**

| Situation | What MS Dynamics Guys does | Boundary |
|---|---|---|
| First CRM, replacing spreadsheets | Designs the sales or service model, configures the app and trains key users | Process changes need a business owner who can decide |
| Moving from Salesforce | Maps objects, redesigns automation and permissions, migrates data; see [Salesforce to Microsoft Dynamics 365](https://msdynamicsguys.com/migrations/salesforce-to-dynamics-365/) | Export access to the old system must stay open until the final load |
| Replacing an older ERP with Business Central | Runs finance and inventory discovery, migration and reconciliation; see [Business Central implementation](https://msdynamicsguys.com/solutions/business-central/implementation/) | Tax and statutory reporting need your accountant's sign-off |
| Upgrading Dynamics NAV | Plans the upgrade path and the conversion of customizations to extensions; see [Migrations and upgrades](https://msdynamicsguys.com/migrations/) | Not every old customization is worth converting |
| Rolling out to a new business unit | Adapts design, security and data for the new unit | Changes to shared configuration need agreement across units |

## What affects implementation cost and timeline

We estimate after discovery, because the existing data and integrations change the effort more than the license count does. The main factors:

- The number of processes, legal entities and countries in scope.
- Data volume, data quality and how much history must move.
- The number of integrations and how well the other systems are documented.
- Custom development that configuration cannot replace.
- Testing depth, including any audit or regulatory evidence.
- How many people need training, and in how many roles.
- How fast decisions are made. A question that waits two weeks delays every task that depends on it.

Microsoft licenses, Marketplace apps and ongoing support are separate budget lines. The [implementation cost guide](https://msdynamicsguys.com/resources/dynamics-365-implementation-cost/) shows how to keep them apart.

## When MS Dynamics Guys fits

MS Dynamics Guys fits companies implementing Microsoft Dynamics 365 Sales, Customer Service, Field Service or Business Central. It suits teams that want a named owner for every phase, and engineers for the integrations and data work that usually decide go-live.

### A good fit when

- You can name a product owner who makes scope decisions.
- The rollout includes integrations or data migration, not only configuration.
- You want written designs, test evidence and a handover, not only a working system.
- You plan to run the system with your own team or a support partner afterwards.

### Choose another route when

- You need a fixed price before discovery. Without discovery, a fixed price moves the risk into change requests.
- You need only licenses and standard setup with no data or integration work.
- Nobody on your side can spend time on testing and decisions.

## What does MS Dynamics Guys need from your team to keep the go-live date?

Most delays come from waiting, not from build effort. Before discovery starts, we agree:

- A product owner with authority to decide scope, and a named deputy.
- Process owners for each area, with time set aside for workshops and testing.
- Access to source systems and data extracts by agreed dates.
- An IT contact for security, integrations and environment requests.
- A deadline for each open decision, written into the plan.

At every checkpoint we report which decisions are late and which tasks they block. That keeps the go-live date tied to facts rather than hope.

## Questions buyers ask about Microsoft Dynamics 365 implementation

### How long does a Microsoft Dynamics 365 implementation take?

It depends on the processes in scope, the data and the integrations, so we commit to a timeline after discovery. A first phase can often go live with a smaller scope while later phases add the rest. That shortens the time to first value without hiding the full plan.

### Should we go live in phases or all at once?

Phases reduce risk when processes can run separately, for example sales before service. They add temporary integrations or double entry between phases. A single go-live suits tightly linked processes, such as finance and inventory, but needs a stronger rehearsal.

### Who configures the system and who writes custom code?

Functional consultants configure the app and own test scenarios. Developers build extensions and integrations when configuration cannot meet a requirement. Both work in the same plan and release process. See [Microsoft Dynamics 365 development](https://msdynamicsguys.com/services/dynamics-365-development/) for the build side.

### How much history should we migrate?

Move open records, master data and the history people use in daily work or legal reporting. Keep the rest in an archive you can search. The data owner decides, because migrating every old record raises cost and testing effort without improving daily work.

### What happens after go-live?

A stabilization period follows with agreed exit criteria, such as no open critical defects and reconciled data. Then your team, a support partner or [our support service](https://msdynamicsguys.com/services/dynamics-365-support/) takes over with the handover documentation.

### Do you work with our licensing partner?

Yes. Licenses are bought through a Microsoft partner, Microsoft sales or online, and Business Central only through a Cloud Solution Provider (CSP) partner. We state the license assumptions the design needs, and your licensing partner quotes them.
